Manual dispatch loops reduce delivery margin through repeated calls, uncertain readiness, avoidable waiting, and corrections after a shipment has already moved. The problem is rarely just the absence of route-planning software. It is often a gap between what sales promised, what the warehouse prepared, and what the driver was told to collect.

Separate order acceptance from dispatch readiness

An accepted order is not automatically ready for collection. Define readiness using facts the warehouse can verify: stock allocated, picking completed, packing checked, destination confirmed, required paperwork available, and any payment hold resolved. Keep blocked orders visible with a reason instead of letting them disappear into a chat thread.

The dispatcher should see one readiness status backed by those checks. If each department independently says "ready," the driver becomes the person who discovers the disagreement. That discovery is expensive because vehicle and staff time have already been committed.

Make one dispatch record carry the journey

Assign a stable dispatch reference and attach the relevant order, packages, carrier, collection window, and customer contact. Record changes against that reference. A rescheduled collection should not create a second apparently independent shipment in another spreadsheet.

Avoid using chat messages as the only record of address changes or special handling instructions. Chat can notify people, but the confirmed instruction should be attached to the dispatch record. The warehouse and driver need to see the same current version.

Design the exception queue first

Common exceptions include partial stock, damaged packaging, a customer unavailable at the agreed time, and a vehicle that cannot take the load. Give each exception an owner and a permitted next action. For partial fulfilment, someone must decide whether to split delivery or wait; an automation should not make that commercial decision by assumption.

A delayed collection needs a review time, not a new alert every few minutes. Escalate when a promise is at risk, and close the exception when the revised arrangement is confirmed. Keep the original delay reason for later analysis.

Calculate leakage with your own figures

For a selected week, count additional loading attempts, driver waiting time, redeliveries, and support calls caused by dispatch confusion. Multiply each by a defensible internal cost and avoid counting the same incident twice. Include the effort spent investigating mismatches, not just the carrier invoice.

This is a diagnostic estimate, not an industry benchmark or a promise of savings. Some costs remain necessary even after automation. The useful comparison is between equivalent orders before and after the workflow change, accounting for differences in distance, package size, and service level.

Pilot the handoff before optimising routes

Choose one warehouse shift or delivery zone. Test a normal shipment, a last-minute address correction, an incomplete order, a failed collection, and a delivery confirmation arriving late. Check that each case has a visible final state and that operators know when to intervene.

Only then connect additional carriers or routing tools. A faster route does not compensate for a vehicle collecting an unready order. Monitor on-time readiness, waiting minutes, and exceptions per dispatch alongside total delivery cost.

Close the loop after delivery

Match delivery confirmation to the dispatch reference. Unconfirmed shipments should enter a review queue rather than being assumed delivered because the vehicle left. Returns and damaged deliveries need linked records so the accounts and customer support teams receive a consistent account of the outcome.
